The Key to Launch Mode: 5 Principles for Surviving and Thriving

With Google I/O just 19 days away, there's a familiar, electric buzz in the air. Teams across the company are deep in the throes of what we affectionately call "Launch Mode."
It’s a concept I first encountered after joining Google Labs – a tradition evangelized by our amazing VP, which he adopted from a different team in a different era. I've found it incredibly valuable, and honestly, it’s a framework worth sharing more broadly because launching big things is intense, no matter where you work.
But first – what is Launch Mode?
Put simply, it’s that distinct, high-intensity window right before a really big launch (or set of launches). These aren't your everyday updates; they should feel significant enough to warrant a conscious reset of your day-to-day operations to ensure success. When you hit launch mode, there's a palpable shift in energy and focus. My team felt it back in December leading up to our Project Mariner announcement, and the lead-up to I/O definitely brings that feeling roaring back.
The beauty of Launch Mode isn't chaos; it's clarity. The "rules" are simple, designed to keep teams functional, focused, and supportive during a sprint. For me, they boil down to these five core concepts:

Prioritize Self-Care Above All Else: Seriously. Your health, your time, your sanity – they come first. You can't launch anything if you're running on empty (or worse, completely burnt out). Make deliberate time for the basics: eating properly, getting enough rest, taking short breaks to clear your head. It’s not selfish; it’s essential.
Ruthlessly Protect Your Time & Focus: This is where you become aggressively defensive of your calendar and to-do list. Any meeting, interview request, or task that doesn't directly support the core launch goals needs to be declined or postponed. No guilt allowed. Your focus must be laser-sharp on the critical path.
Stay Methodical, Not Frantic: Launch mode demands calm, organized execution, not panicked scrambling. Embrace your lists! Keep tasks tracked systematically (whether in a spreadsheet, task manager, or doc). Review priorities frequently. Structure prevents chaos.
Ensure Informed & Decisive Action: Decisions made under pressure often have lasting impact and can be hard to undo. Before making key calls, ensure the right people and perspectives are involved. Gather the necessary data. Then, make the decision decisively, commit fully, and ensure the whole team understands and aligns.
Practice Empathy and Support for the Team: Remember, everyone involved is likely feeling the stress and working long hours. Patience, understanding, and actively supporting your colleagues go an incredibly long way. Offer help, check in, and celebrate small wins together. A little kindness makes a huge difference.
What This Looks Like in Practice:

Example (Self-Care): On Tuesday, I was scheduled to be in the office with a fun team dinner that evening, but I woke up with a slight tickle in my throat and – bizarrely – a pulled muscle in my finger (still unsure how that happened). Instead of pushing through, I shifted gears, worked from home, used voice dictation where possible to rest my hand, and loaded up on echinacea and juice shots. The result? By Wednesday, I felt 100% again. Making that deliberate choice to prioritize rest meant I avoided getting fully sick and losing more productive days. (Rule #1 in action!)
Example (Protecting Time & Enabling Decisions): Today, I had a solid two-hour block of "Heads Down Work" scheduled in my calendar – time protected by proactively canceling or rescheduling all non-launch-critical meetings earlier in the week (Rule #2). Because that block was clear, I was able to accommodate a couple of urgent, last-minute meetings. This allowed us to make quick, informed decisions with the right people and unblock teams stalled on critical dependencies (Rule #4 enabled by Rule #2!).
Launch mode is intense, yes, but framing it with these principles transforms it from a potential burnout fest into a period of focused, collaborative, and ultimately rewarding effort. It acknowledges the human element required to ship amazing things under pressure.
